Razor burn, bumps and ingrown hairs are technique problems first.
Razor burn and razor bumps are two different problems that get one name. Razor burn is irritation of the skin surface, and it turns up within minutes to an hour of shaving. Razor bumps are inflamed follicles caused by a hair growing back into the skin, and they take one to three days to appear. Almost everything that reduces the first also reduces the second, but they are caused by different things and the timelines are the clue.
Razor burn: the surface problem
Razor burn is mechanical or chemical irritation of the skin surface. The face feels hot, tight and raw, and it looks diffusely red rather than spotted. It arrives fast, usually before you have left the bathroom, and it settles within a day or two if you leave it alone.
Four things cause it, and all four are within your control. Friction from a blade dragged over insufficiently lubricated skin. A dull blade, which requires more pressure and more passes to cut the same hair. Pressure, which forces the blade edge into the skin rather than across it. And alcohol applied afterwards to skin that has just lost its top layer of surface cells.
There is no follicle involvement in razor burn, which is why it clears quickly and why it does not scar. It is a barrier injury, and the barrier rebuilds.
Razor bumps: the follicle problem
Razor bumps are individual raised, inflamed spots centred on follicles, and they take one to three days to appear because the inflammation needs time to build. Each one is a follicle reacting to a hair that has re-entered the skin.
The mechanism is worth understanding precisely, because it determines which fixes can work.
A multi-blade cartridge cuts by hysteresis. The leading blade catches the hair and pulls it slightly up out of the follicle. A following blade severs it in that raised position. The cut end then retracts back below the skin surface. That is what makes a cartridge shave feel closer than a single pass of a single blade, and it is also what leaves a freshly sharpened hair tip sitting under the skin.
From there, one of two things happens. The hair grows straight up and out, and nothing comes of it. Or it grows into the follicle wall, the body treats it as a foreign object, and the follicle inflames. Curly and coarse hair makes the second outcome far more likely, because the hair is already curving back toward the skin as it grows.
A single blade cuts the hair at or just above the skin surface, so there is no retraction and nothing under the skin to grow the wrong way. An electric shaver cuts above the skin line entirely, for the same reason. That is the whole basis of the standard advice for bump-prone skin, and it is a mechanism rather than a preference.
The five levers that actually reduce irritation
Almost every genuine improvement comes from one of five variables. Products come after these, not before.
1. Hydration. Hair needs roughly two to three minutes of warm water to hydrate enough to cut cleanly. Hydrated hair is softer and cuts with less force, which means less pressure and less drag on the skin. Shaving at the end of a shower is the easiest way to get this for free. Skipping it is the most common single error, and no soap compensates for it.
2. Blade sharpness. A blade that has stopped cutting cleanly does not simply cut less well, it changes the mechanics: you press harder and you make more passes over the same skin. Expect five to seven shaves from a cartridge and three to seven from a double-edge blade. Change on tugging rather than on a schedule. Blade sharpness also varies far more between brands than between razors, which is why a blade sampler and a mild razor beat any single recommendation. 3. Pressure. A razor should rest on the skin under its own weight. Pressure is what turns a blade from something that slices hair into something that scrapes skin, and it is the direct cause of most weepers. If you can feel the razor pressing, you are pressing.
4. Pass count. Every pass is another set of strokes over the same surface. Two well-lathered passes on hydrated skin produce a better result with less irritation than three on tired lather. Re-lather before every pass rather than shaving over residue.
5. Direction. With the grain first, across the grain second, against the grain third and optional. Against the grain is the pass that causes bumps. Anyone with bump-prone skin should stop at two passes permanently. Mapping your own grain is the prerequisite, since it changes direction across a jaw and almost always swirls somewhere on the neck. Two supporting habits matter alongside the five. Exfoliate gently two or three times a week, which lifts the dead surface cells that trap emerging hairs. And leave existing bumps alone, because picking at one converts an inflamed follicle into a wound that can scar.
Sensitive skin is mostly a fragrance question
The sensitive-skin shelf is defined by omission rather than by ingredient. What has usually been left out is perfume.
Fragrance is the most common cause of contact reactions in shaving products, and it is in almost everything: creams, soaps, aftershaves, balms. Alcohol, menthol and camphor add to it, and all three are common in products marketed on how cool and bracing they feel. The cooling sensation is the irritation.
That means the useful move is reading the ingredient list rather than trusting the front of the bottle. A product can be labelled for sensitive skin and still carry perfume. Conversely, a plain unscented cream with a high glycerin content and no essential oils is a sensitive-skin product regardless of what its label says.
Where formulation genuinely differs, it is in slickness and in what is left behind. A cream or soap with more glycerin holds water against the skin for longer, which is the mechanism that matters. None of this makes fragrance-free products better shaves. It makes them less likely to be the thing causing the reaction.
Fixing a face that is already irritated
If your skin is currently raw or bumped, changing razors is the wrong first move.
Stop shaving with a blade for two to three days, and longer if redness persists. Trim with an electric or a guard if you cannot go stubbled, since cutting above the skin line does not disturb the surface that is healing. Wash with lukewarm water and something unscented. Moisturise, and leave the bumps alone.
Then reintroduce shaving with one variable changed at a time. Longer hydration first, for a week. Then a fresh blade every three shaves. Then drop to two passes. Changing four things at once tells you nothing about which one was responsible, which is how people end up buying a new razor every month.

Where technique stops and medicine starts
This site publishes shaving technique. There is a clear line past which shaving technique is no longer the right tool, and it is worth stating plainly rather than leaving implied.
Technique is the answer when irritation is diffuse, appears after shaving, settles within a day or two, and improves when you change hydration, blade, pressure, passes or direction. Give a changed routine a fortnight before judging it.
Take it to a doctor or a dermatologist when any of the following is true. The problem persists after a fortnight of genuinely changed technique. Bumps are painful rather than merely visible. Anything is bleeding, weeping, crusting or spreading. There is pus, warmth or fever, which can indicate infection. Bumps are leaving dark marks or raised scars behind. Or the same area is affected repeatedly regardless of what you change.
Chronic, scarring follicular inflammation on a shaved area has a medical name and medical treatments, and neither the diagnosis nor the treatment belongs on a shaving site. What belongs here is the mechanism, the prevention, and the point at which you should stop experimenting and ask someone qualified.
The short version

What is the difference between razor burn and razor bumps?
Razor burn is irritation of the skin surface from friction, a dull blade, pressure or alcohol afterwards, and it appears within minutes to an hour. Razor bumps are inflamed follicles caused by a hair re-entering the skin, and they appear over one to three days. They look different, arrive on different timelines and have different causes, so treating one as the other rarely helps.
Why do razor bumps happen at all?
Because a cut hair end ends up below the skin surface and grows into the follicle wall instead of out of it. Multi-blade cartridges cause this by hysteresis: the leading blade pulls the hair up out of the follicle, a following blade severs it, and the cut end retracts under the skin. Curly hair makes it far more likely, because the hair curves back toward the skin as it grows.
Does shaving against the grain always cause bumps?
It is the pass most likely to cause them, because it cuts the hair shortest and at the angle most likely to leave the tip below the surface. Not everyone reacts. If your skin has never bumped, an against-the-grain pass is fine. If it bumps, that pass is the first thing to remove, and the sensible position is to stop at two passes permanently rather than treating three as a goal.
Are sensitive skin shaving products actually different?
Mostly they differ by what has been left out rather than what has been added, and the main omission is fragrance. Fragrance is the most common cause of contact reactions in shaving products, and menthol, camphor and alcohol add to it. A sensitive-skin cream is usually an unscented cream. Read the ingredient list rather than the label, because a product can be marketed as sensitive and still carry perfume.
Why does aftershave sting?
Because traditional aftershave is largely alcohol, and shaving has just removed the top layer of surface cells along with the hair. Alcohol on that surface stings and strips the skin further, which is the opposite of what freshly shaved skin needs. The sting is not the product working. An alcohol-free balm restores the barrier instead, and does the useful part of the job without the burn.
How long should I leave skin to recover after a bad shave?
Two to three days without a blade, and longer if the skin is still red. Shaving over inflamed skin restarts the irritation before the barrier has rebuilt, which is how a single bad shave becomes a permanent state. Trim with an electric or a guard during the gap if you cannot go stubbled, since cutting above the skin line does not touch the surface that is healing.
Can I prevent ingrown hairs without changing my razor?
Partly. Hydrating for two to three minutes, exfoliating gently between shaves, dropping the against-the-grain pass and stopping pressure all reduce them meaningfully. But if you are using a multi-blade cartridge, the hysteresis mechanism is built into the tool, and technique can only reduce what the tool is doing rather than remove it. Moving to a single blade or an electric addresses the cause.
